伊斯曼·柯达公司是著名的老牌大型跨国公司。1999年柯达全球销售额达140.89亿美元,名列美国1999年度500强企业的第124位,同期日本富士胶卷公司全球销售额为125.89亿美元,在全球500强排名第393位,有后来者居上之势。然而,柯达不愧为有远见有能力的能确保其“龙头老大”宝座的企业,它通过建立广泛的战略联盟及联盟网络,充分借助外力,力图保持其在影像领域的领导者地位。

开发影像新技术的战略联盟费希尔领导摩托罗拉公司在利用战略联盟策略方面很精明。他受聘担任柯达总裁后,又把这一做法引入了柯达。

1.在开发APS上发起建立行业内的虚拟联盟网络。1992年,柯达向日本佳能、富士、尼康和美能达发出倡议,共同开发研制新一代照相机和新一代胶卷,即APS(高级照相系统),并于当月达成共同合作协议,同时呼吁其他日本及海外有关厂家一致行动,为开发新一代摄影系统而共同努力。

(1)柯达与第一大竞争对手富士的合作。进入20世纪90年代,柯达与富士为了争夺照相市场,相互争执之词不断见诸报端,并且争执不断升级,甚至争执到国会。尽管这样,柯达与富士的高层领导却就APS标准及其他方面不断磋商。在争取让APS成为全球新一代胶卷的行为标准这个问题上,柯达与富士更希望看到一种双赢局面。两家公司于1996年9月初宣布正式携手,除了行业内协调统一APS规定之外,还要在开发APS影像的家电产品上展开全面合作。

(2)柯达与柯尼卡合作。柯达与作为35毫米一次性照相机市场的主要竞争对手柯尼卡公司也达成协议,合作制造APS一次性照相机。柯尼卡计划每年制造200万架照相机,而照相机使用的胶卷,一部分注名柯达商标,一部分注名柯尼卡商标。这一协议对大约占有70%的日本一次性照相机市场的富士公司是一种直接挑战。这一协议的最大得益者将是柯达,因为此举对于增加柯达一次性相机在日本市场的份额,以及打破富士胶卷的垄断局面十分有利。这充分说明,柯达与富士、柯尼卡及爱克发等在开发APS的合作中也充满着争夺。这正是竞争对手间建立战略联盟进行合作的双重性质。

2.争夺中国影像市场的战略联盟。柯达也像富士一样,用特许经营方式发展起庞大的加盟专卖店、冲扩店系统。柯达早在1999年4月就与我国国家邮政局合作,在我国市场推出电子照片专送服务,这是全球首例照片与数字技术及国际互联网结合,与邮政网并轨推出的影像服务。面对“98协议”到期前后富士展开的大规模反击,柯达也针对富士反击的两大重点方面,即数码相机和数码影像扩印店,利用组建战略联盟的手段进行布防、加固。其大动作主要有:2000年6月1日,柯达与工商银行上海分行达成合作协议,为柯达快速彩色扩印店业主提供可长达3年的融资助业计划。时隔一年,又与广东发展银行合作,推出个人助业贷款计划,目的也是一样,但两者的合作更深入、规模更大,广东发展银行还为柯达经销商提供高达人民币10亿元的综合授信。在数码影像方面,一是柯达联姻上海海鸥公司,实施数码攻略,建立了上海达海照相机有限公司,其生产的第一台数码相机已于2001年9月18日下线;二是与联想集团的神州数码公司达成营销代理联盟协议,神州数码成为柯达数码相机在我国的最大代理商。
